Meetings are big time cost for teams. Guidelines I suggest:

  • must have agenda linked with clear purpose e.g., “decide whether to implement X tomorrow”
  • goals and to-make decisions clearly defined with assigned 1 decision owner
  • who should attend and why - mark as optional if unclear
  • preparation materials - agenda must include brief or doc for prep for everyone to avoid onboarding using the meeting time
  • 25-minute limit - must have good reason to exceed
  • async-first - explicitly confirm it can’t be resolved via async communication faster
